Context
San José Learning Community is a private, forward-thinking school in Mexico with over 550 learners. Committed to learner-centered, passion-based education, the school sought a deep transformation—not just in teaching methods but in culture, structure, and mindset across the entire organization. To bring their vision to life, they embarked on a multi-year journey, integrating leadership development, teacher training, and systemic change.

Need
The school aimed to bridge their vision with a concrete, sustainable strategy, ensuring transformation at all levels. They needed:
1. A unified vision that aligned leadership, teachers, and learners.
2. A competency framework to guide learning and assessment.
3. Support systems for teachers to take ownership of their growth.
4. A scalable, multi-year roadmap for lasting change. -
Learning Journey
The transformation began with a two-week deep dive in Barcelona, where the General Director, Pedagogical Director, and division leads immersed themselves in Learnlife’s innovative learning environment. Mornings were spent observing primary and secondary programs, while afternoons focused on tailored training sessions to extract insights and adapt them for their own school.

Upon returning, the leadership team presented their learnings, continued their ongoing training on a leadership level and launched a pioneer teacher cohort, selecting educators to lead the first phase of change. These teachers trained in passion-based learning and co-created the learner profile and the framework to for passion projects, ensuring alignment with the school’s evolving vision.

Next, a series of in-person training sessions in Mexico focused on Program & Learning Experience Design. Two additional teacher cohorts were onboarded, developing subject-specific learning visions, co-creating competency frameworks, and designing structured learning plans—from yearly roadmaps to trimester and monthly structures.

To support teachers in this shift, we co-created a multi-layered professional development system, operating on three levels:
Individual Growth – Self-assessment on teaching competencies with continuous self-reflection.
Peer Learning – Observations and collaborative communities of practice.
Leadership Support – Structured coaching, lesson observations and feedback sessions to guide educators in their development.
This integrated approach ensures that teachers are not only trained in new methodologies, but also fully supported in embedding them into daily practice.

Six months later we returned for an in-person visit to observe the implementation in action, provide feedback, and support teachers through self-reflection and peer learning. During this visit, we also modelled leadership strategies, offering the school’s leadership team practical ways to support their learning guides more effectively.

In parallel, we co-designed a two-year roadmap outlining the upcoming phases of transformation. One of the key milestones in this roadmap is the development of clear stages of autonomy for both primary and secondary learners—ensuring the school continues its evolution into a fully learner-centered ecosystem.

The trained educators & leaders will become internal ambassadors of change—leading communities of practice and teacher showcases modelling best practices that inspire the wider team and embed the transformation across the whole community.
The Results
The school has built a solid foundation for long-term transformation.
Teachers are empowered as learning designers and facilitators, competency-based learning is initiated across the school, and a structured system supports ongoing professional growth.
Learners are more engaged, excited with their learning and motivated to explore.
More than just a new methodology, this shift fosters a sustainable culture of learning, innovation, and autonomy.
